Replacing Legacy Analytics Infrastructure
The situation
The client was running a legacy reporting system built on unsupported software and costly infrastructure. Keeping it alive required ongoing spend and external consultants. A large consultancy had been engaged to replace it, but the scale, cost, and risk of that programme prompted a rethink. The client needed an alternative approach.
The opportunity
Rather than committing to a full-scale replacement, there was an opportunity to strip the problem back. Focus on what the business actually needed from analytics, reduce exposure to legacy infrastructure, and avoid locking into another expensive long-term programme.
How we made it happen
We proposed a leaner analytics setup using Azure and Power BI, deliberately limiting scope to the areas that would have the most impact. Cost control was a priority from the outset.
When COVID-19 hit, priorities shifted again. We adapted the scope to maintain only essential functionality while accelerating the decommissioning of expensive infrastructure. The focus moved from replacement to controlled shutdown, without disrupting reporting entirely.
What changed
- Like-for-like development costs reduced by 80% compared to the original consultancy proposal
- Significant infrastructure savings delivered through scope reduction
- Legacy systems safely wound down rather than propped up
- The project remained active until July 2020, outlasting most other initiatives paused during COVID-19
Why it matters
By cutting scope, reducing dependency on legacy infrastructure, and adapting quickly to changing conditions, the client avoided unnecessary spend and kept control during a period of extreme uncertainty.
